Client Challenge
In response to the global surge in demand for matcha-based products, an entrepreneur approached us with the vision of launching a new matcha-focused business. Their concept prioritized authentic sourcing by partnering directly with single-origin tea farms, rather than using traditional wholesale distributors. Additionally, the client expressed a desire to produce their own matcha powder in-house, which required specialized equipment; specifically, high-grade electric stone mills traditionally used for matcha grinding.
The client needed comprehensive research to identify:
Japanese tea farms with in-house production capabilities that also offered export-ready infrastructure, and
Reliable suppliers of electric stone mills suitable for small-scale production with high-quality output.
Our Approach
We conducted an end-to-end due diligence and feasibility study to support the client’s potential business launch. Our approach was divided into three key phases:
Supplier & Producer Mapping
Identified a shortlist of tea farms across Japan, focusing on those with single-origin, traceable harvests and an ability to export directly overseas.
Verified farms’ production capacity, certifications (e.g., JAS organic), and shipping history, ensuring alignment with international trade standards.
Equipment Research & Vendor Assessment
Investigated multiple manufacturers of electric stone mills, comparing grind quality, durability, throughput volume, and export logistics.
Collected and analyzed technical documentation, pricing, and shipping options to create a comprehensive comparison report for the client.
Business Feasibility & Next-Step Planning
Provided a summary of potential operating models, including sourcing arrangements, grinding infrastructure, and future scalability.
Outlined key considerations for business expansion, including export regulations, supply chain planning, and operational timelines.
Results
Delivered a complete due diligence report enabling the client to evaluate the viability and scalability of their proposed business model.
Empowered the client to make informed decisions regarding supply chain partners and production methods.
Established a foundation for ongoing support in proxy purchasing, export handling, and operational implementation for future phases.
This engagement demonstrates our ability to support clients not only in early-stage market validation and sourcing research, but also in business launch, operations, and cross-border expansion. Whether validating a concept or entering the execution phase, our team is ready to help entrepreneurs move from vision to reality.
